fix: resolve tour lifecycle races in beforeShowPromise, start, and confirmCancel - #3573
Fixes bugs where the page or the tour's events stopped matching the tour's state. An exhaustive check of event orders found the first three, and this PR adds that check too. Review then found more edge cases, which are also fixed here.
Sequence
Before
After
start > next > cancel, then beforeShowPromise resolves
The ended tour's popup and dimmed overlay come back
Nothing renders
start > next > back, then beforeShowPromise resolves
The popup for the step you left appears
Nothing renders
start > start > cancel
The page stays dimmed after the tour ends
One overlay while running, none after
start > next > start
The old popup stays open beside the new one
Only the first step shows
start > cancel > complete > start, then the first confirmCancel answers yes
The old answer ends the new run
The answer is ignored
start > cancel > complete, then confirmCancel answers yes
cancel fires after the tour already completed
The answer is ignored
tour.hide(), or removing the current step, during a pending beforeShowPromise
The step renders anyway
Nothing renders
A second tour starts during the first tour's pending beforeShowPromise
The first tour's step renders over the second
Nothing renders
A second tour starts during the first tour's pending confirmCancel, which then answers yes
The second tour stops being active
The second tour stays active
Changes
_showGeneration:Step.show skips the render if this counter changed while it waited. _done, hide, removeStep, and another tour taking over now bump it. Tour.show no longer needs its isActive() check, so that's removed.
Repeated step.show(): a new per-step counter means only the latest direct call renders.
start() on a running tour: it hides the current step and keeps the original focus target. It stops if a hide handler ended the tour during the restart.
setupModal(): it destroys any modal it replaces, and an already open step keeps its dimming and highlight.
confirmCancel: a new _runGeneration counter ties an answer to the run that asked. Paths with no asynchronous wait are unchanged.
_done(): it clears Shepherd.activeTour only if this tour owns it.
Verification:shepherd.js/test/verify/ replays every order of events up to a bound against the real Tour and Step code. .claude/skills/verify-tour-lifecycle/ explains how to run it. It is not part of the default suite or CI.
Behaviour changes
Restarting a running tour now fires before-hide and hide on the old step, as normal navigation does.
tour.cancel(); tour.complete(); in the same tick no longer fires cancel after complete, even if the confirmCancel function returns true synchronously.
tour.hide() now cancels a pending show, including a pending waitForElement.
If a tour that isn't active is ended, _done() no longer clears another tour's active state.
Testing
Verifier: no findings across 18,999 event orders at depth 6 and 96,251 at depth 7.
Broken variants: all 16 caught, each removing a guard in memory. The runner first confirms the unmutated check passes.
Unit tests: 338 passed.
Cypress in Chrome: 60 passed.
ESLint, Prettier, and tsc: clean.
Cypress shows no regressions in a real browser, but it doesn't replay these races. They have only been reproduced and tested in happy-dom.
The verifier doesn't model tour.hide(), removeStep, repeated step.show(), a second tour, or handlers that end a restart. Unit tests under lifecycle edge cases cover specific orders of those.
To run the verifier from shepherd.js/:
./node_modules/.bin/vitest run --config test/verify/vitest.config.mjs
node test/verify/run-mutants.mjs
Known gaps
Removing a step that is waiting on waitForElement, when it isn't the current step, doesn't cancel that wait. I found this by reading the code and haven't run it.
The skill's sync commit is cba285a5, so it needs updating if this PR is squashed or rebased on merge.
Step.show waited on beforeShowPromise and then always called _show, which
recreates the modal if it is gone. A promise resolving after the tour moved
on or ended brought back the popup and the dimmed overlay.
Step.show now records tour._showGeneration before calling the promise and
skips _show if it changed. Tour._done bumps the generation so ending the tour
invalidates pending shows. Direct step.show() on a tour that never started
still renders, because nothing bumps the generation.

Calling tour.start() on a running tour overwrote this.modal without
destroying it and cleared currentStep without hiding it, leaving a
stuck dimmed overlay and a stray popup. It also overwrote the saved
focus target, possibly with an element inside the tour's own popup.
Hide the current step and keep focusedElBeforeOpen on a restart, and
have setupModal destroy any modal it replaces.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Tour.cancel awaited the confirmCancel function and then called _done
without checking whether anything had changed during the wait. A late
yes could fire cancel on a completed tour, end a newer run, or fire
cancel twice. Track a run generation and drop answers from an old run.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Replays every order of lifecycle events up to depth 6 against the real
Tour and Step code, checking that the page matches the tour's state and
that a run ends once. Deliberately broken variants in mutants.mjs prove
that each guard is noticed when removed.
It runs through its own vitest config, so the default suite and CI don't
pick it up. The verify-tour-lifecycle skill explains how to run it and
read the results.

Tour and step logic now invalidates stale asynchronous show requests and cancellation confirmations. The pull request adds lifecycle regression tests and a bounded verifier with baseline and mutation checks.

Summary
Guard pending work and restart behavior shepherd.js/src/step.ts, shepherd.js/src/tour.ts, shepherd.js/test/unit/tour.spec.js
Step.show() checks the tour generation and the step request counter after beforeShowPromise resolves. Tour invalidates pending work during lifecycle changes, scopes cancellation confirmations to their run, and updates restart and modal setup behavior. Unit tests cover these cases.
The verifier explores bounded action sequences for gated steps, waiting steps, and asynchronous cancellation. It checks settled tour state and compares findings with a depth-specific baseline. Its Vitest configuration selects verification tests and applies requested source substitutions.
Check verifier coverage with mutants shepherd.js/test/verify/mutants.mjs, shepherd.js/test/verify/run-mutants.mjs, .claude/skills/verify-tour-lifecycle/SKILL.md
The mutant catalog targets lifecycle guards and cleanup operations. The runner reports surviving mutants and exits with failure when mutants survive or source substitutions are stale. The skill documents commands, findings, baseline updates, and verifier limits.
A tour started by a hide handler can leave its popup visible while another tour is active. This narrow lifecycle issue should be fixed or accepted before merging.

Invalidate the pending show when removing the current step.
If removeStep() removes the current step while its beforeShowPromise is pending, and the last step's async confirmCancel returns false, the removed step still renders. Step.show() checks only _showGeneration, and removeStep() never changes it. Add this._showGeneration++; in removeStep() before the current step is cleared.

Make tour.hide() invalidate a pending beforeShowPromise.
Tour.hide() hides the current step but does not change _showGeneration. If the current step's beforeShowPromise is still pending, that step still passes the generation check when the promise resolves, so _show() renders the popup and modal after the hide request. The same path existed before this PR, and the PR lists it as a known gap.

Give each direct Step.show() call its own invalidation token.
When a step has beforeShowPromise, two direct show() calls made before either promise resolves both read the same _showGeneration. Both pass the check and both run _show(). The before-show and show events fire twice. The tour-level generation does not cover direct step calls, so a superseded direct call is not discarded. The defect predates this PR. The change does not introduce it or make it reachable.

shepherd.js/src/step.ts:600-605 Minor · Functional Correctness · Poor tradeoff
Stop a deferred step from rendering after another tour starts.
Step.show() captures this.tour._showGeneration before it awaits beforeShowPromise. Starting a different tour does not change that counter, and _show() does not check whether the step's tour is active. If a second tour starts while a step is still waiting, the first tour's step can mount when its promise resolves. Its popup can then remain on the page while the second tour runs. This path existed before this change.
A this.tour.isActive() check alone is not a safe fix. isActive() is also false for a tour that has never started. The check would therefore block a direct step.show() on that tour. The unit test "still renders a direct step.show() on a tour that never started" covers that path.

If another tour starts while confirmCancel is pending and the answer is true, _done() clears the new tour's active state. isActive() then returns false until the next show(). A pending waitForElement step of the new tour is dropped at its isActive() check.

shepherd.js/test/verify/mutants.mjs:5-9 Minor · Functional Correctness · Quick win
Drain the previous world's pending continuations before the next world starts.
replay() calls resetPage() without awaiting it, then calls newWorld(). A waitForElement left pending by one replay fires during the next resetPage(). Its .then callback then runs during the next quiesce(), after the new tour is active. For the current source, the guard returns before doing any work, so the leak has no effect. A mutant that removes the isActive() clause, or any regression in that guard, makes the old tour render inside the new world. The violation is then recorded against the trace being visited, so a reported shortest trace may not fail when replayed alone.
Clear the previous tour before draining. Await the drain before the next world exists:
Suggested fix
-function resetPage() {+async function resetPage() {
// Fire outstanding `waitForElement` timeouts, which disconnects their
// MutationObservers, before removing what they watched.
vi.advanceTimersByTime(WAIT_MS);
+ // Deactivate the previous tour, then let its continuations run before the next world exists.+ Shepherd.activeTour = null;+ await quiesce();
vi.clearAllTimers();
document.body.innerHTML = '';
document.body.className = '';
- Shepherd.activeTour = null;
}
async function replay(scenario, trace) {
- resetPage();+ await resetPage();
const world = newWorld(scenario);
Add a deterministic regression check for this isolation. Replay a trace that leaves a waitForElement pending. Then replay a second trace. Assert that the second trace's violations and rendered popups match a replay of that trace alone.
This change removes the only path that exercises the isActive() clause in the replay harness. wait-ignores-tour-end may therefore stop being caught. Re-run node test/verify/run-mutants.mjs and treat a surviving mutant as a coverage gap, not as a passing result.

Require exactly one modal overlay while a tour is active.
checkScreen reports two or more overlays on an active tour but accepts zero. Starting a tour creates the overlay. start() calls setupModal(), which appends a new .shepherd-modal-overlay-container to the container, and a restart replaces the previous overlay in the same call. An active tour therefore has exactly one overlay. If overlay attachment regresses, the check still passes. No mutant in mutants.mjs covers this case.

Stop a restart when another tour takes over during hide().
When the current step's hide handler starts another tour, that tour becomes Shepherd.activeTour. The restarting tour does not detect this, because its run generation is unchanged. It then calls setupModal() and _setupActiveTour() and becomes active again. The other tour's popup and modal remain visible. Shepherd.activeTour and the displayed step then refer to the restarting tour.
